{"id":7235,"date":"2006-02-09T15:06:45","date_gmt":"2006-02-09T15:06:45","guid":{"rendered":"https:\/\/zonda-develop.go-vip.net\/prosales\/article\/inside-installs_o"},"modified":"2006-02-09T15:06:45","modified_gmt":"2006-02-09T15:06:45","slug":"inside-installs_o","status":"publish","type":"post","link":"https:\/\/zonda-develop.go-vip.net\/prosales\/business\/inside-installs_o\/","title":{"rendered":"Inside Installs"},"content":{"rendered":"\r<div class=\"wp-block-group is-layout-constrained wp-block-group-is-layout-constrained\"><p class=\"wp-block-paragraph\">\r Wendy Outlaw, the installed sales coordinator for Builders Supply Co., a single-location dealer in Lancaster, S.C., recently took her 80-pound English bulldog on a job-site visit, warning the builder&#8217;s superintendent that if he didn&#8217;t buy installed windows, doors, and mill-work from her she&#8217;d sick the pooch on him. For that, Outlaw got a laugh\u2014and a sale.<\/p><p class=\"wp-block-paragraph\">\r While Outlaw&#8217;s tactic may not be the preferred or prevailing way to build installed sales revenues (and it was certainly tongue-in-cheek), it is symbolic of a new aggressiveness among dealers in their marketing and selling of the service to pros. \u201cDealers used to feel forced into it and really didn&#8217;t know how to approach it,\u201d says installed sales consultant Mike Butts, president of LBM Solutions in DeWitt, Mich., and a PROSALES contributing editor (see page 44). \u201cNow, they&#8217;re willing to go after installed sales to increase market share, sell more of the housing package, and protect their accounts. It&#8217;s a 180-degree shift.\u201d<\/p><p class=\"wp-block-paragraph\">\r The numbers back him up. Among the 2005 PROSALES 100, 73 of the top 100 dealers offer at least one installed sales (IS) category, a 9 percent boost in two years. Specific categories (cabinets, framing, and mill-work, for instance) have seen double-digit jumps during that time, while others\u2014such as \u201cpost-paint\u201d installations of closet shelving, mirrors, door hardware, and bath accessories\u2014have emerged or are being packaged to leverage greater sales and profits.<\/p><p class=\"wp-block-paragraph\">\r Dealers also are getting smarter about how they manage installed sales, such as recognizing the value of a manager or coordinator dedicated exclusively to the effort, adequate and patient financial backing, market-driven decisions of what categories to offer (or to package or not offer at all), and hiring practices for labor based on sustained sales and concerns about liability instead of personal preferences or past company policies. \u201cDealers are now taking a long-term approach to [installed sales] success,\u201d says Jim Enter, president of the American Association of Roundtables in Murrells Inlet, S.C., who facilitates groups of dealers in three geographic markets twice a year regarding their installed sales programs. \u201cThis is not a \u2018magic wand&#8217; business, as much as many dealers want it to be.\u201d<\/p><p class=\"wp-block-paragraph\">\r <b>Not So Simple<\/b>\r There may not be a magic wand to installed sales success, but there is a magic number &#8230; at least among the 24 pro dealers that make up Enter&#8217;s semi-annual installed sales roundtables, all of which offer the service in at least one category. According to Enter&#8217;s findings, among the 15 dealers that netted $1 million or more in IS revenue in 2004, all but one of them is profitable\u2014the best banking 17.34 percent net profit against $1.73 million in net IS sales, and all of them earning double-digit gross margins. Of the remaining nine dealers below the $1 million sales threshold, only two operate profitable programs (each a modest 6-plus percent), only one other has a double-digit gross profit, and one is operating 29 percent below the net profit line.<\/p><p class=\"wp-block-paragraph\">\r Why the million-dollar water mark? Simply, Enter says, higher sales volume spreads the fixed expenses of direct labor and administration (on average, between 28 and 32 percent of sales combined, he estimates) across a broader ledger, enabling dealers to more easily leverage sales success into profitability.<\/p><p class=\"wp-block-paragraph\">\r What isn&#8217;t so simple is getting to and over that $1 million sales hurdle\u2014or at least making more than enough sales revenue to cover fixed costs. Both consultants and dealers familiar with the installed sales concept agree that IS success is a complex combination of market savvy, dedicated financial and human resources, a streamlined operation, and a willingness to trial-and-error the effort before gaining a foothold in the market.<\/p><p class=\"wp-block-paragraph\">\r Thanks to a more established industry track record, there&#8217;s a lot more information out there about benchmarks and targets for IS programs, says Butts. \u201cDealers know better about what sales and profits they should and want to achieve,\u201d he says. \u201cThey go into it managing it as a profit center instead of as a service without profit as the primary motive.\u201d<\/p><p class=\"wp-block-paragraph\">\r <b>People First<\/b>\r Although installed sales success requires a multifaceted formula, those in the know say it begins with people. But even dedicating a manager to the program (as opposed to adding it to an existing manager&#8217;s already-full plate) isn&#8217;t enough. \u201cYou have to hire attitude,\u201d says Roy Burleson, director of builder solutions for Guardian Building Products Group in Greer, S.C., a national building materials distributor with established installed sales programs in 12 categories available to its dealer network. \u201cThe right person has to focus on customer service instead of a paycheck.\u201d<\/p><p class=\"wp-block-paragraph\">\r That being said, Burleson adds that dealers do need to pony up the dough for the right IS manager, even if it means existing managers might make less. \u201cIt&#8217;s a different job [than a store manager or yard foreman],\u201d he says. \u201cOn an hourly basis, the installed sales manager probably makes less, anyway.\u201d<\/p><!--nextpage--><p class=\"wp-block-paragraph\">\r<\/p><\/div> \r\r<div class=\"wp-block-group is-layout-constrained wp-block-group-is-layout-constrained\"><p class=\"wp-block-paragraph\">\r The logic of paying more up front, instead of taking a financial hit on the back end resulting from poor management, misorders, or shoddy work, applies to Outlaw&#8217;s management of her company&#8217;s trio of installed sales categories. In addition to herself, Outlaw has a full-time field rep who spends all day on jobsites verifying specifications, measuring rough openings, confirming door swings, and placing orders for installed products. \u201cYou need someone out there all the time,\u201d says Outlaw, who splits her own time between a desk and her vehicle. \u201cYou can&#8217;t do this from an office, and the extra expense [for the field rep] is a cost-preventative measure.\u201d<\/p><p class=\"wp-block-paragraph\">\r That&#8217;s a switch from early-adopting dealers who saw installed sales as a necessary evil instead of a profit center. Today, as more builders look for and rely on one-stop materials and labor shops to get their homes built, many dealers offering installed sales realize the value in paying attention to details, such as verifying specifications twice or more before sending the installer out on a job. \u201cIf you don&#8217;t, more than likely your program won&#8217;t be profitable,\u201d says Outlaw, much less trusted by the market.<\/p><p class=\"wp-block-paragraph\">\r <b>Labor Ready?<\/b>\r The people question also extends to the age-old dilemma of whether to hire subcontractors or in-house crews to handle the labor of an IS program. Historically, dealers chose one or the other and weathered whatever storms that decision wrought.<\/p><p class=\"wp-block-paragraph\">\r Now, prevailing wisdom promotes a hybrid approach and category-specific decisions. \u201cIf you can train someone easily and within a few days, hire in-house,\u201d Burleson says, pointing to new-construction windows as an example of a product that is relatively easy for an installer to learn. \u201cIf the product requires a skilled craftsman to install, such as siding, roofing, or replacement windows, use subs in the beginning.\u201d<\/p><p class=\"wp-block-paragraph\">\r Starting with subs and eventually hiring in-house is an increasingly popular option among successful IS programs, though dealers are willing to make adjustments to suit the circumstances. \u201cWhen we could use in-house labor, we did,\u201d says Harley Yoder, general manager of Yoder&#8217;s Building Supply, a single-location dealer in Fair Play, S.C., that earns 22 percent of its $35 million in total annual revenue from seven installed sales categories (15 percent alone from cabinets). \u201cBut we started very small and grew with subs,\u201d he says, before hiring full-time, in-house crews. Yoder&#8217;s IS division, which splits the products offered into three divisions (each with a manager) has grown from one person managing garage door installs to a payroll of 60 staffers.<\/p><p class=\"wp-block-paragraph\">\r Roper Bros. Lumber Co., an $88 million, five-location dealer that currently offers installed cabinets, vinyl siding, insulation, and \u201cpost-paint\u201d products out of its Petersburg, Va., flagship location, is following a similar tactic. \u201cMost of our installs are subbed out now, but I can see us moving more toward in-house crews as the business grows,\u201d says branch manager Al Showerman. \u201cOnce we have enough business to support someone on the payroll full-time, we&#8217;ll do it,\u201d adding that he&#8217;ll also gain a higher level of scheduling and quality control in the process.<\/p><p class=\"wp-block-paragraph\">\r Unfortunately, there is no magic number for that decision, though Butts suggests that if there&#8217;s enough work to keep a subcontracted installer busy 40 hours a week for 50 weeks a year, the time is right to bring the crew into the corporate fold\u2014a decision, he says, that is ultimately more cost effective and profitable than subcontracted labor because it allows the dealer to better control costs and manage risk.<\/p><p class=\"wp-block-paragraph\">\r He adds that subs today are also more willing than in the past to go on the payroll\u2014primarily for employment benefits including health insurance and vacation time, as well as for relief from rising liability insurance rates, complex accounting and bill collecting, and scouting for future work. \u201cThey&#8217;re tired of managing their own time and jobs,\u201d adds Butts, who also suggests spreading the work among a few subs as an IS program gets up and running to gauge their skills and attitude before selecting one to come in-house.<\/p><p class=\"wp-block-paragraph\">\r <b>Growth Opportunities<\/b>\r The 73 dealers, distributors, and wholesalers in the 2005 PROSALES 100 that report offering installed sales operate their programs in at least one of 17 product categories, ranging from windows and entry doors to decking, roofing, framing, and cabinets. No one category has more than 50 percent participation among the top 100 dealers; the highest is 49 percent (windows) and the average is 30 percent, both almost unchanged in three years.<\/p><p class=\"wp-block-paragraph\">\r What&#8217;s more telling are the changes among the categories. Between the 2003 and 2005 PROSALES 100 surveys, only four of the 17 categories were flat or had lower participation among dealers (led by an 18 percent slide in those offering installed siding), while eight categories showed double-digit growth since then (see \u201cGrowth Mode,\u201d above). In addition, nine of those 17 product categories are reportedly on the horizons of at least 10 percent of the top-ranking dealers. \u201cDealers are both reacting to demand [from pros] and actively conducting market research and finding niches of new products to install,\u201d says Butts.<\/p><!--nextpage--><p class=\"wp-block-paragraph\">\r<\/p><\/div> \r\r<div class=\"wp-block-group is-layout-constrained wp-block-group-is-layout-constrained\"><p class=\"wp-block-paragraph\">\r That&#8217;s another key to success, he says, and a sea change from the past: dealers relying on the market to dictate growth in installed sales rather than trying to direct the market or respond to competitors&#8217; efforts. \u201cWe have to be careful that whatever we do is a real need [for our customers],\u201d says Yoder. \u201cThere have been times when it&#8217;s not the right time [to offer a product installed], even if we could do it. When enough builders ask us, we&#8217;ll do it.\u201d<\/p><p class=\"wp-block-paragraph\">\r In Outlaw&#8217;s market, she sees the installed sales landscape saturated; what Builders Supply doesn&#8217;t offer installed, specialty dealers and subs already do. \u201cEveryone&#8217;s got a niche, so there&#8217;s no untapped avenue to broaden into,\u201d she says. Instead, Outlaw will focus on growing market share in her existing IS categories, initially among production builders and then as smaller builders learn more about the value of installed products.<\/p><p class=\"wp-block-paragraph\">\r Other dealers have taken to packaging installed sales categories (such as the \u201cafter-paint\u201d niche, a high-margin category that can add up to $3,000 per house) and\/or ventured onto less-beaten product paths, such as stonework, fireplaces, garage doors, and tubular skylights, to gain more of the takeoff and embed builder loyalty. \u201cOnce you have five or so products on a jobsite, it&#8217;s hard for the builder to replace you [as a supplier],\u201d says Butts. \u201cIf you install them, that effectively doubles the number of products you provide.\u201d<\/p><p class=\"wp-block-paragraph\">\r <b>Gaining Support<\/b>\r Burleson looks at installed sales as a three-legged stool, with the dealer, the right manager, and the upstream supplier (the distributor and\/or the manufacturer) as equally necessary components. \u201cIf one of the legs is weak, the program will have issues.\u201d<\/p><p class=\"wp-block-paragraph\">\r While dealers seem to be getting on board with the proper corporate support and managerial hiring practices for their IS ventures, most suppliers lag behind. \u201cThey have their channels defined, and supporting installed sales is a cost they either have to absorb or add to their pricing,\u201d says Burleson, thus curtailing their motivation to provide handling and installation training, tools, sales education, and even a reliable supply of product to support the effort.<\/p><p class=\"wp-block-paragraph\">\r Butts goes further, contending that some manufacturers\u2014specifically window makers\u2014are concerned about their liability if they get too involved or even write more specific installation specs to support a dealer&#8217;s installed sales program for their products.<\/p><p class=\"wp-block-paragraph\">\r That said, he and others do see some movement among manufacturers to wake up to their role in a dealer&#8217;s IS success. In addition to reaping a portion of impressive sales revenues and enjoying steady orders, a few vendors also are gaining the proper vision. \u201cThe future is installed sales,\u201d says Butts, \u201cnot just products.\u201d \u2014<i>Rich Binsacca is a contributing editor for PROSALES.<\/i><\/p><p class=\"wp-block-paragraph\"><b>Tips for Installed Sales Success<\/b>\r <\/p>\r <li>Hire (and properly compensate) a manager dedicated solely to the installed sales program, ideally with vision and a commitment to customer service.
