The issue is directly tied to employee morale, retention, and even our end-product. As such, the development of training programs that allow individuals to discover their skills and interests is crucial to creating a successful environment within a company. Educational programs demonstrate the commitment you are making to your team and ensure that your organization is staffed with people who fit well into your company&#8217;s culture and goals, both today and tomorrow. And, when education is successfully matched to a person&#8217;s knowledge, skill, and attitude, leadership skills result.<\/p> <h3 class=\"wp-block-heading\"><strong>Commit to your team<\/strong><\/h3> <p class=\"wp-block-paragraph\">At Structural Group, we are committed to fostering the growth of our team members. A key element of our mission statement is \u201cDeveloping Our People.\u201d This is a commitment that we take seriously, and we have found that training is a way to ensure that we meet this goal. We have several categories for training, including solution engineering, risk management, claims management, sales and estimating, safety, field procedures, and project management. Each program has been developed in response to the needs of our team members. Structural Group offers many of these programs in both Spanish and English. Each year, we hold about 280 hours of training events.<\/p><p class=\"wp-block-paragraph\"> <\/p> <p class=\"wp-block-paragraph\">Our programs are offered through a variety of formats. In 1998, Structural Group introduced the Web-based Comprehensus Knowledge Management System to capture, archive, and distribute the company&#8217;s knowledge base. Comprehensus includes thousands of video segments of field procedures and solutions, management practices, project overviews and costs, and industry-specific information. The system is cost-effective in providing members of our training program information from experienced industry veterans. Through the Comprehensus system, we have archived 250 weekly \u201cToolbox Talks.\u201d They are offered in both English and Spanish, and the technology allows our people 24\/7 access to this series no matter where they are.<\/p> <p class=\"wp-block-paragraph\">Beyond Comprehensus, we also offer day-long training sessions at our corporate headquarters or branch locations. Team members from across the country can attend sessions in leadership, project management, specific craft skills, sales, safety, CPR, engineering claims management, and other areas. The positive energy generated is contagious.<\/p> <p class=\"wp-block-paragraph\">\u201cWhen people are learning, they feel good about themselves and their role in the company,\u201d said Terry Daniel, training director at Structural Group. \u201cOur training programs help demonstrate our commitment to our people and provide opportunities to exhibit their leadership skills.\u201d<\/p> <h3 class=\"wp-block-heading\"><strong>Understanding the employee&#8217;s triangle<\/strong><\/h3> <p class=\"wp-block-paragraph\">One core element of our training program is that each person and each team has a triangle. According to Daniel, the three equal sides represent knowledge, skill, and attitude.<\/p> <p class=\"wp-block-paragraph\">\u201cWhen we evaluate the performance of a team, we examine all three sides,\u201d said Daniel. \u201cFor example, if the skill side is not even with the knowledge and attitude sides, we work with the teams and individual employees to develop training programs that increase the skill side of the triangle. This same principle works for attitude and knowledge.\u201d<\/p><p class=\"wp-block-paragraph\"> <\/p> <p class=\"wp-block-paragraph\">First used by Jim Emmons, Structural Group&#8217;s safety director, the triangle proved so effective in safety training that it was quickly integrated into other aspects of training and pre-project planning. During project planning, for example, the triangle ensures that the right person is matched to the right task. Leadership training is a part of all training programs as well. It&#8217;s important to note that our goal is not merely good managers, but also good leaders. Each person has leadership skills to be fostered and promoted. Our focus as a company is to provide our team with the skills, knowledge, and attitude they need to do their job and grow. As such, all training efforts support the triangle and the development of new opportunities for our people.<\/p> <h3 class=\"wp-block-heading\"><strong>Ongoing learning effort<\/strong><\/h3> <p class=\"wp-block-paragraph\">Although specific topics are covered throughout the year, training also occurs daily at every Structural Group jobsite. All of our team members play a role in both the leadership and development of new training programs. One example of training that occurs daily is the Jobsite Safety Analysis (JSA). The JSA recognizes the potential hazards for a task, and the crew develops solutions in response to these hazards to ensure there are no injuries at the site. For example, if a crew is sand-blasting in a tight area that does not allow for air movement, they assess the situation and realize that the hazard for this task is the amount of dust in a confined space. They determine that they will need to remove the dust from the area to provide a safe work environment. By taking the time to complete the Jobsite Safety Analysis at the beginning of a task, the chances for injury are dramatically lessened, and all team members are aware of the hazards.<\/p> <p class=\"wp-block-paragraph\">Daniel cites a recent JSA example to highlight the effectiveness of training programs in the creation of leaders. The JSA is a daily requirement. While routine may lead to complacency for some, on a recent project in which crews were chipping concrete for weeks, the training team decided to have a crew member instead of a foreman lead the JSA. The program changed dramatically, and the team member had the opportunity to highlight his leadership abilities. This served to remind the entire team of the importance of the JSAs, and afforded a unique leadership experience.<\/p><\/div> <!--nextpage--><div class=\"wp-block-group is-layout-constrained wp-block-group-is-layout-constrained\"> <p class=\"wp-block-paragraph\">Structural Group&#8217;s commitment to training and pre-planning is evident on every project. For example, during a recent $10 million slipform chimney construction project for a major Midwestern power company, our Pullman Power group held 4 days of onsite training for a union labor crew of 58 people. The training focused on the processes, procedures, and safety that were necessary to make the project successful. This project was completed one week ahead of schedule because of the training sessions. Pullman Power estimates that 1064 work-hours were used for the training. However, the commitment to training saved approximately 5460 work-hours, equal to a 3% improvement in margin. The power company was extremely pleased with the outcome of the project. Training is credited with ensuring that the job was completed with the highest levels of quality in a safe manner that resulted in time and money savings.<\/p> <p class=\"wp-block-paragraph\">Leadership development comes in many forms, but learning and teaching are certainly the common denominators. When a person joins the Structural Group team, he or she is immediately integrated into a corporate culture that promotes continual education. Those with industry experience receive a safety orientation to help them fully understand our commitment to providing a safe working environment. Next, they receive training on the jobsite along with other team members before starting a project. This ensures that everyone is aware of the project&#8217;s objective and is working toward the same goal. Our pre-project planning identifies the specific needs for training to enhance the crew&#8217;s ability to be safe and productive while providing our client with the highest quality.<\/p><p class=\"wp-block-paragraph\"> <\/p> <h3 class=\"wp-block-heading\"><strong>Learning from big business<\/strong><\/h3> <p class=\"wp-block-paragraph\">Some companies educate their employees about all aspects of their business. For example, many financial institutions provide training programs that allow new employees to work at every level for their first 2 years with the company\u2014from teller to assistant manager-before they can assume a management position. This broad experience gives employees an understanding of the challenges faced in a variety of roles.<\/p> <p class=\"wp-block-paragraph\">The construction industry, however, tends to focus on educating employees only in the roles for which they were hired. This can lead to a disconnect between engineers and construction professionals who may not understand the estimating, accounting, or project management aspects of a project.<\/p> <p class=\"wp-block-paragraph\">To respond to this challenge, we established the Project Engineer Program, a rotation system that exposes participants to all aspects of Structural Group&#8217;s business. The rotation areas include project management, estimating, business development, manufacturing, branch administration and operations, detailing\/project coordination, engineering, and design. Participants typically spend between 24 and 36 months in the program, enabling candidates to explore the wide range of opportunities available within our company. One key ingredient that makes this program successful is that individuals can customize their career path based on their interests and goals. By spending time in different areas, they become well-rounded professionals. Program participants have become project managers, chief engineers, division managers, and branch managers.<\/p> <h3 class=\"wp-block-heading\"><strong>Challenges encountered and tough choices<\/strong><\/h3> <p class=\"wp-block-paragraph\">While the benefits of the Project Engineer program far outweigh the obstacles, we have faced some challenges. At first, field managers were skeptical of young engineers entering their practice area. However, they have come to embrace the program and appreciate that the project engineers are able to contribute immediately to the success of their projects. This has benefited all team members because field managers are more successful in their projects and project engineers gain invaluable experience. Today, some of our best mentors are field managers.<\/p><p class=\"wp-block-paragraph\"> <\/p> <p class=\"wp-block-paragraph\">Sometimes an employee and this program are not compatible. In those cases we jointly try to find an employment opportunity that best fits the person&#8217;s needs. Establishing a career-long relationship with an individual is important to Structural Group, so we work with the person to try to find a meaningful position elsewhere and provide the time required to make a positive transition. Caring for the person does not stop because the business relationship is not a good fit.<\/p> <h3 class=\"wp-block-heading\"><strong>Creating tomorrow&#8217;s leaders<\/strong><\/h3> <p class=\"wp-block-paragraph\">Measuring success in our training programs is rewarding. Watching our team members move into responsible leadership roles within the company\u2014a feat many have accomplished\u2014is the ultimate goal of our training programs. As a company, we are constantly interviewing our employees to ensure that we are meeting their expectations and that they enjoy their jobs. If they are having fun, they are doing a great job, and that is the best measure of success. Make sure they understand the plan and feel that they are constantly advancing.<\/li> <li>Talk frequently to participants and be a good listener. Find out how the person is feeling about the program and address any concerns.<\/li> <li>Celebrate success and ensure that the participant is recognized for his or her contributions to the team.<\/li> <li>Constantly re-evaluate and improve the program.<\/li> <\/ul><\/div> ","protected":false},"excerpt":{"rendered":"<p>One of our greatest challenges as an industry is the development of our people.
